The problem
Zotlo serves two very different types of work in the same product. Finance teams deal with customers, payments, refunds, and billing. Growth teams work on paywalls, flows, and checkout.
As the product grew, both sides expanded inside the same navigation. For customers managing multiple apps, even the most basic question became harder to answer: Which product am I looking at right now?
There was another problem for new customers. Before they could start charging, their account had to be verified. That meant the first experience with the product often started with a compliance process that had no clear sense of progress.
What we changed
- We reorganized the navigation around scope instead of features. The project switcher sits at the top, project-level work stays together, and account-level settings, payments, and access live in their own section.
- We turned activation into four clear steps with one goal: go live and start selling. Instead of feeling like a list of blockers, onboarding now feels like progress toward launch.
- We redesigned the flow builder around a simple question list and a live preview. While setting up a quiz, paywall, or landing page, users can immediately see how it behaves on desktop, tablet, and mobile.
- Instead of giving users unlimited styling options, we introduced a lightweight theme system. Font, colors, text styles, and corner radius cover the important decisions while keeping every new flow on-brand by default.
- We kept the review step inside the builder, so users can submit a flow as soon as they finish designing it.
- We simplified reporting around one main question: How much revenue did I make? Gross revenue became the starting point, with channel, payment type, country, and payment method as supporting breakdowns.
